Every employer with even one employee is required by federal law to comply with I-9 regulations. These regulations are enforced by the U.S. Immigration and Customs Enforcement through its Homeland Security Investigations division. If an audit is triggered, ICE typically issues a Notice of Inspection giving the employer three business days to produce all I-9 forms for review. From there, HSI auditors examine each form for accuracy and compliance, and if violations are found the company can face steep financial penalties that range from hundreds to thousands of dollars per form.

For a company with 100 employees earning an average salary of $100,000, a 30% turnover rate costs an organization approximately $4.5 million, based on the standard calculation of 1.5 times an employee’s salary. Depending on the role, that number can climb even higher. For example, the loss of an executive, who carries deep organizational knowledge and directly influences business outcomes, can be exponential. Within only one year at the organization I supported, turnover was reduced by 6%, resulting in a savings of $900,000. This is only the beginning. HOW I TURNED AVERAGE INTO THRIVING
For 3 organizations, I solved a common problem: how to change an employee’s behavior while ensuring engagement. I did so by rethinking the traditional write-up process. Instead of relying on disciplinary language that erodes trust, I introduced a new approach that paired accountability with growth. The process included an Individual Development Plan designed to build competencies, along with a Performance Management Plan focused on course correction. This approach is just as strong legally and holds up in court when improvement is not achieved, but it also communicates to staff that leadership is invested in their success.
Traditional write-ups often make employees feel that one mistake could cost them their job. By shifting the language and providing development tools, I built a system that reinforced trust, encouraged growth, and aligned with principles of trust and accountability. For all matters outside of serious and irreversible infractions such as sexual harassment, this method showed people they were valued while still protecting the organization.
HOW I SAVED AN ORGANIZATION OVER ONE MILLION DOLLARS
Saving $1.3 Million Through a Benefits Audit
I partnered with a broker and a third party company to conduct a comprehensive audit of their benefits program.
During this process, we identified claim errors that were costing the organization significant resources. By addressing these errors and correcting the discrepancies, we saved the organization over $1.3 million. This figure does not even account for the ongoing savings the organization continues to realize from these corrections.
Rather than letting this money disappear as a loss, the organization reinvested it back into its mission. Even more, the savings created the capacity to enhance the benefit package, allowing additional contributions that directly supported and cared for employees. This outcome not only protected resources but also strengthened trust, engagement, and alignment with the organization’s purpose.

Turning a 90% Failure Rate into a 98% Success Story
An insurance company I supported required new hires to pass a state licensing exam in order to conduct business.
However, their existing training process was failing employees. Despite attending a mandatory prep class, the organization faced a staggering 90% failure rate and was forced to terminate most of these employees shortly after hire. This not only delayed productivity and increased costs but also drained resources and morale.
Determined to solve the problem, I went above and beyond. I personally sat for the licensing test to fully understand the challenges employees were facing. Drawing on my advanced education in Instructional Design from Texas Tech, I created a customized learning program tailored specifically to the knowledge gaps and learning needs of the staff.
The results were transformative:
95% of employees passed on their first attempt after the new program was implemented.
Of those who needed a second attempt, 97% passed, leaving only a 2% overall failure rate compared to the original 90%.
This shift not only empowered employees with confidence and competence but also accelerated time-to-productivity, reduced costs, and demonstrated the organization’s commitment to investing in staff success. What once was a costly barrier became a competitive advantage, showcasing how intentional instructional design can directly impact organizational performance and culture.
